Work the first three

Inventory before SOP. SOP before automation.

  1. Document the normal path, exceptions, approvals, and proof.
  2. Delegate with a decision boundary and escalation rule.
  3. Automate only a small, reviewable slice with a named stop rule.
How this tool works

Recurring processes in. A ranked first-three plan out, with separate document, delegate, and automate scores you can inspect and edit.

  1. Replace the sample processes and edit the 1 to 5 scores.
  2. Sort the live document, delegate, and automate queues.
  3. Get the editable workbook, prompt, and documentation pack.

What a process inventory is

Build the map before you write the SOP or automate the work.

A process inventory is one list of the recurring work a business performs, who owns it, whether it is documented, and what happens when it fails. It turns a vague SOP project into a ranked operating backlog.

This template calculates three transparent scores. Document favors painful, risky, undocumented work. Delegate favors owner-run work. Automate favors frequent, documented, lower-risk work with clean inputs. The highest normalized score recommends the first lane; people still approve every boundary and decision.

Questions owners ask

Process inventory and documentation FAQ

What is a process inventory?

A process inventory is a structured list of recurring business work with the frequency, owner, documentation state, pain, failure risk, and automation potential recorded for each process. It helps a team choose what to improve first instead of documenting everything at once.

Which process should I document first?

Start with work that is frequent, painful, risky when it fails, and currently undocumented. The template weights pain and failure risk twice, then adds an explicit undocumented bonus so those processes rise to the top.

Which process should I delegate first?

Look for recurring work that still runs through the owner even when another role could follow a defined decision boundary. Document the normal path, handoff, escalation rule, and approvals before transferring ownership.

Which process should I automate first?

Prefer frequent, documented work with structured inputs, reviewable outputs, and low consequences when something goes wrong. This template lowers the automation score as failure risk rises; it never treats a score as permission to remove required human approval.

Can I use the process inventory in Google Sheets?

Yes. The main workbook includes your current process rows, rankings, and documentation previews. Upload it to Google Drive, open it with Google Sheets, and save it as a native file. Formulas, validation, and instructional tabs remain available. A separately labeled template retains sample rows; CSV contains current values.
